Entering, approving and revising team goals as a manager

Explains how to see your team's goals, enter goals for team members, and approve incoming goals as they are or with changes.

This article explains how to manage your team's goals in the Employee view of Growth and hiring > Goals. Managers who have employees under them in the organization, and users with Performance Management Administrator Permission, do this. The admin sees the goals of every employee in the company and can do the same actions as a manager.

Before you start

  • You have Performance Management Employee Permission and you are selected as Manager in your team members' Position Information.

  • To enter goals for your team, the period's Goal Entry setting must be Manager or Both Employee and Manager (Creating a period).

  • The selected period says Target entry open. Approving and revising also happen in this window.

Seeing your team's goals

  1. Go to Growth and hiring > Goals in the left menu and select the period.

  2. Click the Employee tab above the list; the tab shows how many goals your team has. The list shows your team's goals grouped by employee: Goal, Status, Goal Type, Company Goal Connection, Goal Weight and Revised.

Team goals in the Employee view

If an employee's weights do not total 100%, the Goal Weight column is marked with a red warning icon. Goals in Pending are goals the employee entered and has not sent for approval yet; only Detail can be opened for them.

Entering goals for a team member

  1. Click Add Goal. In the Select Type step, select Employee and pick the team member from the list.

  2. The system checks the employee's existing goals. If all their goals are approved or waiting approval and the weights total 100%, no new goal can be added and a warning appears.

  3. Click Next and add the goals with steps 4–7 of Entering goals as an employee. The employee's existing goals also appear in the list on the right; you can change their weights there.

  4. In the Preview step, click Submit Goals.

The goals you enter land in the employee's list as Approved; the employee does not need to send them and you do not need to approve them again. To change one, use Revise in the row menu while the entry window is open.

Approving an incoming goal

  1. In the Employee view, select Respond from the three-dot menu on the row of a goal in Waiting Approval.

  2. In the Respond to Approval Request window, review the goal and the employee's other goals in the period.

  3. If the goal is fine, click Approve. This button becomes active when the weights of the employee's goals in the period total 100%.

  4. If the goal needs changes, click Revise and Approve. In the Revise and Approve Goal window, edit the goal name, description, type, weight and success criteria. In the Period Goal Weights section you can also fix the weights of the employee's other goals; make sure the total is 100%. Save with Revise and Approve.

Each goal is approved separately. Approve all of the employee's goals the same way.

Changing an approved goal later

While the entry window is open, you can change a goal in Approved or Revised and Approved with Revise in the row menu. The change puts the goal in Revised and Approved and keeps the old and new values as Revision Changes.

Bringing a not-included goal into the evaluation

When the entry window closes, unapproved goals become Not Included. If you still want to evaluate such a goal, select Respond in its row menu and click Approve or Revise and Approve. The goal moves directly to Evaluation Pending. Only the employee's manager or the admin can do this; employees cannot take their own goal into evaluation.

Result

  • After Approve the goal is Approved; after revising it is Revised and Approved. The employee sees the changes in the Detail window.

  • When the entry window closes, approved goals move to Evaluation Pending. For what you do at the end of the period, see End-of-period evaluation.

Common problems

Symptom: The Approve button is disabled.
Cause: The weights of the employee's goals in the period do not total 100%.
Solution: Bring the weights to 100% with Revise and Approve.

Symptom: The employee's goal is Pending in the list; there is no Respond option.
Cause: The employee has not sent the goal they entered for approval yet.
Solution: Ask the employee to click Send to Approval in the Myself view.

Symptom: A team member does not appear in the Employee view.
Cause: You are not selected as Manager in that employee's Position Information, or the employee has no goals in this period.
Solution: Have the organization data fixed (Employee module); if no goals were entered, have goals entered for the employee.

Symptom: The Add Goal Set window has no Select Type step; it opens directly for my own goals.
Cause: The period's Goal Entry setting is Employee; managers cannot enter goals for team members.
Solution: Employees enter the goals. If the setting must change, contact the admin (only a Draft period can be edited).
